Commercial strategy

Design a clearer route to the right customers.

When a commercial challenge is already visible, Koanical helps leadership examine the system behind it: which customers create durable value, what makes the offer relevant to them, how the business reaches them, and whether the sales process supports that direction.

When to engage

GTM Framework fits when market entry, segment choice, weak conversion, pricing, distribution, or product-to-revenue alignment has become a consequential decision. The company may have a capable product and active sales effort, yet still lack a coherent account of where to compete and how to win.

What the work involves

We define the commercial question first. Depending on scope, we examine customer and segment economics, retention and acquisition patterns, buyer needs, competitive positions, channels, pricing logic, the sales process, and the information flowing between product and revenue teams.

We test whether the apparent sales or product problem is actually one of customer selection, positioning, distribution, or how opportunities move through the pipeline. The strategy then concentrates effort: which segments to prioritize, which to leave aside, what claim the offer can credibly make, and which assumptions need testing before more resources are committed.

Decisions and outputs

A scoped engagement may produce a customer and segment priority view, positioning and channel choices, pricing or packaging logic, sales-process and handoff design, a product-to-revenue alignment plan, and a sequenced roadmap with decision gates. The exact outputs follow the commercial question and the evidence available.

Koanical designs the commercial strategy and, where scoped, the supporting sales process. Campaign execution, media buying, and outsourced day-to-day sales operations are separate activities.

What may happen next

The client may implement the strategy with its own teams or specialists. A further, separately scoped implementation-support project or ongoing Advisory can support later decisions if needed. GTM Framework does not require a preceding Koan Audit.
